7 Ways to Motivate Your Startup Team — Without Giving Away Equity

Startup entrepreneurs live, eat and breathe their companies. Catching a quick catnap under your desk counts as a good night’s sleep. But how do you get the same level of commitment from mere employees?

Typically, the answer has been to award them significant chunks of the company in the form of stock and options. It’s not just greed. Sharing equity in your business early on can lead to complex problems as your company grows. Luckily, there are ways to motivate workers without giving away the store.

1. Show them you care. Tech entrepreneurs are notorious for their lack of social skills, so if you’ve got your head buried in your laptop all day, pull it out and spend some time with your team. Find out about the personal stuff. Ask what they like to do in their free time. (Not only will this help you better bond with your team, but it will also give you new ideas for how to motivate them.) Managing by walking around isn’t a quaint idea from the 1990s, and shouldn’t just be lip service.

2. Tailor your rewards. Not everyone is motivated by the same stuff. By finding out what your employees like to do, you can tailor how you reward them to match their interests. (And you lower the possibility of making an oafish mistake, like giving a recovering alcoholic a bottle of wine.) For example, if one of your guys is a surf nut, cut him slack to hit the waves early in the morning. If another employee loves baseball, tickets to the local team’s next game – and the afternoon off to attend it – could go a long way to keeping her revved up.

3. Give the gift of time. Employees at a growing tech startup don’t get much time off, so when you do hit some downtime, let your team take advantage of it. If everyone’s been crunching on a project all weekend, let them come in late on Monday. Finish a big job? Celebrate by sending everyone home early. Yes, they might be back working early the next morning, but they’ll be more refreshed.)

4. Get flexible. When you can, let your staff work from home, from Starbucks, from the beach or wherever. In the early stages of a startup, it does often help to all be in a room together, but when the project doesn’t call for that, be flexible. Even if you do need your entire team to work in one place, that place doesn’t have to be your company’s office. Sometimes you can get more out of people by changing the scenery. With Wi-Fi just about everywhere today, you may be able to work at your apartment’s pool, your favorite bar or a park.

5. Be understanding. If you’re going to make extraordinary demands of your team (and we all know you are), there will come a time when they crack. Learn to spot the signs that someone is about to go over the edge, and take steps to deal with the situation before it gets out of control. Whether a team member needs to vent, run out the door (literally) or just knock off for the day, let them do what they need to get back in the game.

6. Barter for stuff. Trade favors with other business owners you know to get perks for your team. For example, you might offer to update a spa’s website in return for them giving your team massages every Friday. Get creative.

7. Eat, drink and be merry. When all else fails, don’t underestimate the healing power of hanging out. No, it’s not free, but a little recreational togetherness is relatively cheap. Bring in pizza, have Friday keggers or head out for happy hour once in a while — on you. It’s an affordable investment in your employees’ sanity that will pay off in greater dedication and productivity.

Something I said over the weekend before Microsoft’s Build 2011 conference in Anaheim kicked off:It’s not about the experience; it’s never about the experience. Computing is a process, and what’s important about it is what gets done. This week, a big transition process was started, and a lot got done. And in a few cases, we heard what we’ve been needing to hear for some time: "Message received."

Let’s go back to the Keys to the Conference from the start of the week, and see whether we picked up on anything close to what we were expecting:

Metro vs. Aero, and ne’er the twain shall meet. The borderline between Metro apps, or "Metro-style apps" (speakers this week were explicitly told to include the word "style"), is big, bulky, and prominent. Calling the sharing of Web apps world and Desktop world "seamless" is like calling Laurel & Hardy indistinguishable. This is a huge design problem.

But we expected it, and perhaps we should give Microsoft a break for not having solved it in the ten or eleven weeks it gave developers to engineer this preview build. There are a number of things to appreciate and truly like about the underlying concept of WinRT. While the .NET Framework has provided useful foundations for Desktop apps, and a necessary degree of abstraction from the underlying system, WinRT gives Windows something it’s needed from the very beginning: a taxonomy. Developers can address the system thoroughly and directly.

So that fact, along with the benefits it provides, is almost a separate issue from the design problems Windows 8 faces. The flaws there now are about sensibility, and the need to address everyday users where they live. It’s theimplementation that doesn’t work yet. And here we can comfort ourselves in the knowledge that this isn’t even the beta. The developer’s preview is really "Windows 7.1," if you will, with a funky front-end attachment. Its problems derive completely from the front-end attachment being an attachment; there’s a missing level of integration that will simply take more than eleven weeks to work out.

Where do all the HTML5 apps go? Um… Do you think we got a clear answer on that one? Should I send the press folks a request for clarification? Anyone out there go deaf after hearing the answer to that question blasted out the loudspeakers?

The answer is, of course, front and center. Windows 8 plans (at least for now) to put all the HTML5 apps in your face. The problem (and it’s a big one), as exemplified by this pair of somewhat different looking apps lists, is that the new system appears to put the old system on a second-class footing. It’s not that you can’t install a Desktop app on the Start Screen – you can. But at least in the Developers’ Preview, the tile that shows up for Desktop apps can’t exactly be called a "charm." And in the Apps search list on the bottom screenshot above, looking up traditional applications becomes like trying to find the name of an ancient e-mail contact from six years ago on a BlackBerry.

How much of Windows 8 will be in the cloud? A sizable chunk. There’s a level of integration being planned there that truly is seamless; there isn’t some tile or icon or charm that links to a Windows Cloud Portal Access Information System Professional Plus 2012. Most importantly will be an authentication service that enables Web apps to get the identity and trust they need without bartering, and without making the user log on a dozen times. This is the biggest hurdle facing Web apps today, and Microsoft is definitely tackling that problem head-on.

But the problem, like a virus, is evolving; the identity mashup on the Web today is changing literally by the week. Although Microsoft’s demos of Access Control Service work very well today, there is a real chance they might not work next week. Think about it: The whole point of ACS is to enable users to log on through Facebook, without going through Facebook services in the browser. Why would Facebook want that?

Will there ever be a competitive Windows app store? Quite possibly. There’s an important thing about the app store (tentatively entitled "Store," but surely that’s not the final name) that most observers here have missed, but most professional developers here have not: It has to do with installation, and how it changes the architecture of the program.

Up to now, Windows apps have had to come bundled with installers. They have to be capable of unpackaging themselves and placing themselves where they need to be on any user’s system. This is a tremendous headache for many development shops. Well, "Store" from a developer’s perspective is an automatic installation launch pad. It is the installer, alleviating the burden of having to design the components of programs around how they will be shipped rather than how they work. I’ve been out in the cafeterias and hallways and restaurants in-between sessions at the show, and I’ve been listening to what the developers are reacting to. This very fact – that "Store" is the installer – is among the top three, if not the #1, piece of news for these folks from this week’s show.

Does Windows Server really need the Windows user interface? Windows Server took a bit of a back seat this week, which is undeserved because there was actually some big news there. Server truly is moving away from its dependencies on client-side graphics libraries, and truly becoming more component-ized. I’ll talk more about this development next week, because it should not go unmentioned.

The experience thing. Maybe the Microsoft press folks advised the speakers here at the show to be careful saying the word "experience" around Fulton, because he probably has a clicker in his shirt pocket and he’s counting the number of times he hears it. But it was delightful not to hear "It’s about the experience" blasted at a thousand decibels.

At the same time, though, Microsoft’s UX engineers will need to realize that seamlessness is more than a marketing metaphor. When developers get it in their head that "it’s about the experience," oftentimes the component that delivers the most graphical pizzazz ends up being bolted onto the underlying architecture, and given the role of "experience layer." The Start Screen, at least in the Windows 8 Developers’ Preview, is an experience tacked onto an architecture. Observers this week from other publications got the idea that, if you don’t like the Start Screen experience, well, you don’t like Windows 8. And that means (get this!) you don’t like technology itself, and you’re just a fanboy, and you probably have issues with your parents, and so forth.

Convention Center 03.jpgListening to the real-world developers here at Build 2011 this week, there indeed has been considerable enthusiasm about WinRT, and about developing real Web apps using HTML5 and JavaScript and CSS3, that get installed without you installing them. That’s what’s getting folks interested, even more so than the touchscreen. To be frank, the Start Screen was a best an intriguing new feature, and at worst a temporary setback. Meaning, you can still dislike the Start Screen and not need psychiatric help, and you can like it without wearing a Klingon costume in public.

Some people here truly do like the Start Screen, and even like the duality between Metro and Desktop. They’re human too. I disagree with their assessments, but certainly those folks saw me coming. But it was not the deciding factor in whether Windows 8 will work or not, because as the developers realized right away, nobody has seen Windows 8 itself yet. This is what Windows 8 will look like; right now, it’s Windows 7 with WinRT attached. It should only be judged at that level. The jury hasn’t even been convened on Windows 8; it’s far too early for anyone to be sentencing fanboys to the Agony Booth.

More than 50% of Android Devices Still Running Froyo

Last week, Google updated its statistics on Android version distribution. As Android evolves, one of its fragmentation issues will always be what build of the operating system people are actually using. As of Sept. 2, more than half of Android devices are still using version 2.2 (Froyo) but the recent update shows a significant gain for devices that have been updated to the latest version of the OS, Gingerbread.

Froyo is installed on 51.2% of devices. Yet, there are still a substantial amount of devices running an Android version below that. Cupcake, Donut and Éclair still make up 16.1% of all Android devices, with Éclair (version 2.1) on 13.3%. Honeycomb, Android’s tablet OS has 1.4% of the distribution between it three API levels.

Gingerbread is running on 31.3% of Android devices, which actually shows that the OEMs and carriers have started to push it out more in the last couple of months. Manufacturers like Samsung (which controls a significant amount of Android market share) have been notoriously slow in pushing out updates to all their devices across carriers. Samsung and other manufacturers blame the slow update process on the carriers, the carriers blame the manufacturers. An over-the-air update of several million devices is not an easy thing to coordinate. It is expensive mostly because it eats a lot of bandwidth.

In May, the carriers and OEMs supposedly came to an agreement to push out updates faster. Let us know in the comments if you think there has actually been a concerted effort to push out updates to more devices in a more timely fashion.

The data is compiled by Google based on the number of Android devices that accessed the Android Market over a 14-day period ending Sept. 2. That means there could be significant fluctuations in the amount the distribution of devices in the wild (ask yourself, when was the last time you visited the Android Market?). Yet, the sample size should be large enough for Google to fairly estimate the distribution.

Distribution numbers are important to app developers because not all versions handle bugs the same way. What might work perfectly in Froyo might be prone to crashing in Gingerbread (the TweetDeck app is a good example of this). Yet, developers must take a classic utilitarian approach of "what is best for the most amount of people." If some versions of Android need to be neglected (Éclair and below) for the rest to work, that is just the sacrifice that developers have to make.

Yet, the product pipeline and Android sales numbers are accelerating. Most new phones are shipping with Gingerbread while only second-market devices are still shipping with Éclair or below.

Deployment managers are IT-related professionals who provide coordination with the analysis, acquisition, implementation and installation of new hardware and software. IT professionals work in almost every industry and organization type. These IT professionals take the systems and software packages that the designers create and roll them out for full operational use. They have become invaluable and operationally critical personnel.

  1. Salary Data

    • Deployment managers earn an average annual salary of $90,000 in the United States, according to Indeed.com. This is a salary that is 43% higher than the average salary for all occupations in the United States. This opportunity pays well above the average position in the U.S. IT manager positions are expected to increase 16 percent during the 2006-2016 decade, which is faster than the average for all occupations, according to the Bureau of Labor Statistics.

    Requirements

    • These jobs require a bachelor’s or master’s degree in computer science, software engineering or network design. These opportunities require several years of successful IT implementation and or design experience. These positions require the ability to work after normal business hours and on weekends because testing new systems cannot be done during normal business hours. The deployment manger candidate must possess several years of varied IT-related experience, excellent communication skills, oral and written, work with little to no supervision and have the ability to meet strict deadlines.

    Nature of the Work

    • IT-related jobs are done in the comfort of climate-controlled office buildings and job site offices. IT-related equipment and software is delicate and must be kept dry and cool. The work is hands-on and requires working with hardware and software solutions. These opportunities also require the employee to work with lots of different department managers and IT professionals. This position requires a lot of inneroffice communication.

    Job Duties

    • The deployment manager is responsible for ensuring that hardware and software systems are fully deployed, implemented and functioning. They are responsible for the planning of the roll-out process and sequence of new systems and platforms. This includes all IT-related systems, communication systems and, in some cases, IT-driven security systems. In many instances the deployment manager must also prepare engineering plans, instructions, mapped IT system diagrams and installation technical design packages. Deployment managers work with all IT-related professionals and manage the deployment process. They are responsible for the going-live phase of the project. They must communicate with all departments as to the progress of the project.

    Other Job Duties

    • The deployment manager must have the ability to travel and must have strong project management or supervisory skills. He will be in charge of the deployment and connected IT staff, and he must supervise, review and evaluate their work product.

总分计算法

听力、阅读、写作、总分都有半分的情况存在,最后得分均为取四项成绩的平均值,如果遇到四项平均值为x.25或者x.75时怎么计算?

遇到这种情况还是按照四舍五入的原则计算,但需要尾数大于0.5分才计入上一级分数,尾数小于或者等于0.5则计入同一级分数。例如四项平均分等于或大于5.25分,则计入5的同一级分数,取5.5分;如果平均分等于或大于5.75分,则计入5的上一级分数,取6分。

得分与原始分数换算表

听力和阅读都分别有40道题目,每答对一题得一分。最后的分数(原始分 Raw Score)被折算成1-9分的雅思段位。以下的折算表可以作为一个参考。

雅思写作分为Task1和Task2,考官从四项:任务完成情况(Task1)、任务反应情况(Task2)、连贯与衔接、词汇和句式丰富性及语法准确性分别进行评分。

以Task1为例,四项评分分别要求为:

1.在任务完成方面,即审题方面,考察你是否能够在正确审题的基础上完成题目的指令。

2.连贯及衔接方面,即思路方面的要求,文章只有通过一定的衔接手段才能保持上下文的连贯性。衔接手段,经常用的有逻辑、语法和语义三方面的连接词。

3.词汇和句式多样性,即要求用词丰富(Variety)、句子结构注意变换。

4.语法准确性方面,指的是文章的语言表达。要获得5—6分的成绩,要求语法错误较少,用词和句子基本准确。

口语评分细则

在IELTS口语部分,考官也是按四项标准分别评等级分:流利度及连贯性,词汇、句式丰富性和语法准确性、语音。

1.流利度及连贯性方面,如果在考官问你问题的时候,你可以很流畅地回答,期间没有明显停顿,或没有明显思考的停顿,6分应该问题不大,如果停顿超过5秒分数则可能会降低。

  

2.词汇方面,只要你不要用错词汇,即使词汇运用不恰当,但词汇量足以详细表述主题,5分是没有问题的。

3.句式多样性及语法准确性方面,混合使用简单和复合句式。

4.语音方面,发音要标准清楚,让考官听得清楚明白。2010年雅思考试更是有了口音方面的新要求。

Dear Pat,

这是我刚查到的9.11在深圳赛格考的雅思的总分和四项成绩, 说实话,自己都被吓到了了。真的很感谢你写的书,让我IELTS一战就可以考取高分,现在觉得考前的苦读有了回报!我的经历充分说明了主观题考试其实在传说打分严的大城市也是能拿到高分的,关键还是要看自己!

我没有参加过培训班,之前的一年里考过TOEFL和GMAT考试,但分数都不太理想……

考前的这段时间里,我并没有像有些同学每天有8-9小时左右的复习时间,但我确实仔细通读了您的书,并且对其中的一些东西进行了深入钻研,真的觉得提高了好多!!谢谢你Pat,十天写作让我真正明白了IELTS写作的理念。对于我这种DIY准备雅思的人来说,十天的写作书就像是一个灯塔,给了我明确的方向。我把你列的高分必备词汇全都背了一遍,而且每类题都练习过一篇文章,把那些精彩的词都运用进去了,发现自己的作文好看了很多!9.11的考题正好看过你的十天里的精彩词汇句式和论点,让我考试的时候写起来得心应手。

你的十天口语让我非常清晰地知道了雅思口语考官看重的是什么。我把你的9月预测全部都对照十天口语练习了一遍,非常有用!!材料准备的充足让我在考官面前自信满满,在考官面前才发现自己有那么多东西可以说。part1因为说太多还被考官打断过几次,本来以为会有很大影响,结果发现原来没有!Part3有个问题我还听错了,讲了半分钟才被考官纠正过来,当时我的情绪倒没怎么被影响,考完之后担心完了。不过发现其实考官跟Pat讲的一样,只是看你把自己想表达的东西表达出来的能力如何而已。成绩出来以后我真的很感动很感激!

这次的二战 四项经验分享(长,慎入):Writing从5.5到7

Dear pat ,

额,我其实没有上过你的课,但是你却是我现在最想感谢的人,你的两本著作真的对我帮助太大了。我的成绩出来了,分别是: Overall 7 L7.5 R7.5 W7 S5.5 (写作能考到7让我实在欣喜若狂,因为我的一战写作才5.5啊!考口语那天下午我的身体状态很不好还有点头晕,但口语分数比上次居然也有提高)

我二战复习时间大概一个半月吧,但是期间还要上课,做论文,所以总体大概就一个月时间吧。每天早上7点起来,晚上9点回寝室。早上记忆力好背听力和写作单词,做听力阅读真题(隔天做),下午看十天写作(预测出来后开始练作文),晚上看十天口语,准备topic

下面是我的四个单项备考体会:

L:资料:CAM 4-CAM 7。听力我是先把必备的听力常见词汇背熟了,然后开始做的剑4-剑7。听力背单词的经验我是先看一个list,然后听着MP3听写单词,把不会的摘出来,再重点背,我觉得这样记得挺快的,然后经常回顾已经背出的单词,不然忘记了又得重新开始背,没那么多时间。本来剑4-剑7我是打算一篇篇听写的,因为这是很多牛人推荐的方法,但是我真的很懒,每次听写到一半就懒得听了。所以我是先做真题,做完后先对答案,然后再听一遍,看看能否把没有填出来的地方或错误的地方听出来,然后就是脱离资料听(不看题目),直到能把每个句子听懂为止。

R:说实话阅读我没啥技巧,就是多做剑4-剑7真题,没有做其他任何题,然后把自己做错的题认认真真的搞懂。但一点我觉得很重要,就是雅思阅读每一题都能在原文中找到案。所以做错题后我不会看到答案就觉得应该是这样,而是去原文中找到答案为止。

W:写作这项是我最意外的,因为一战写作很惨只有5.5,这次原本还以为这项我考的最差的(因为当时碰上了冷门的图画题,大作文还有可能写跑题了),没想到出来写作竟然是7分啊!!!!!我没别的经验,就是一遍一遍不停的看你的“十天”,一直看到想吐为止(哈哈哈。。。。)之前第一次考试的时候我写作是5.5,然后这次考之前就买了你的十天看(除了这本之外,我再没看任何写作书),把基础必备词汇全部背出来,288个高分词汇挑了几个我认为会用到的,基础句型也是全背,高分句型挑了一些背。然后每次写作都尽量用进去,写完再修改,大概写了十多篇。至于小作文,我就只练了2篇,然后就重点记一些连词。可惜我那次碰到的是地图题,哎,5月份连续考了3次流程图和地图题,在我之前已经考了2次,所以一点儿都没准备,但是我用了蛮多连词和在十天里出现过的好词,由于时间紧迫,小作文我用的句型其实满单调的。至于大作文,我写跑题了(原题是students leave school with negative attitudes towards learning,而我却理解成了学生毕业以后为什么不继续学习。。。。。。。。。。),但是我也用到了很多十天里的好词好句,至于能拿到7分我真的是不敢想,所以十天真的帮助我好多。哈哈,老师你可以叫你的学生一遍遍地看十天,看到想吐为止。。。。。。。。。嘿嘿

S:额。。。第一次考时只有5分,这次进步了0.5分。我也是记了蛮多口语十天里的好词,如果没有十天口语里的这些词点缀,我想我可能仍然只有5呢。

十天真的是两本好书,直接帮助我完成了从总分6到7的跳跃,我真的很感激。

谁最该出国?

一个也不能少 taken by Pat

讲出国理由的文章超多,但基本都是大道理,可操作性不够强。Pat决定给大家写一个"Top 10 Countdown",浓缩了本人多年来的观察。等各位出了国,自然会知道Pat用心良苦。

《最应该出国的10类人》

10 真正喜欢艺术的人或者喜欢玩弄情调的小资

说明:学design的孩子们来这边是很值得的,眼界能开阔很多。即使你的专业不是设计,如果平时喜欢摄个影拍个短片喝个红酒之类的,特小资的那种,来这边也会觉得很值,但前提是你住在该国的大城市。。。

9 有专业技能,但是在国内怀才不遇的人

说明:前一段在国内曾经拿2500人民币/一个月的一哥们儿正式进入Air Canada,光荣的当上了飞机修理师。虽然这家公司已经几乎倒闭,但是因让它倒闭影响国家形象,一直有政府扛着所以员工的工资也不低,立刻买房(在北美买车根本就不是个问题,所以没有人会开上一辆宝马就到处撞人玩儿,不过买house还是要咬咬牙的)。只要有比较强的动手能力,又喜欢钻研,来这边混个中产是没有问题的,因为80%的人口都是中产。。。

8 每天去gym,从小立志追洋妞儿的男生们

说明:不用说明了,既然是追洋妞儿,那只能到洋人多的地方了。在北美一些大城市比如Los Angeles和Toronto,确实有不少中国男孩有稳定的白人女朋友,但前提是英语要好,这样才能充分体现中国男孩关心人细致入微的一面。Vancouver要少一些,因为华人比例已经过高,竞争太激烈。。。

7 在国内对工作单位的人际关系已经彻底绝望,每天早晨起来都要运100次气才能出门上班的人

说明:其实白人的人际关系也不简单,公司里拍马屁的人也多的是,不过总体相对来说还是比较公平的,因为全国加一块儿也没多少人。。。

6 喜欢运动和自然界的人

说明:不管你是喜欢jogging,horseback riding,diving,rafting还是spinning甚至lacrosse,出国吧,一定不会后悔的。。。如果你喜欢松鼠经常爬上你的屋顶,鸽子大摇大摆的从你身边儿过,一不小心在公路上再撞见个熊什么的,考雅思吧。。。

5 喜欢数码新产品的人

说明:这您算来着了,相同的款比国内要便宜得多,关键是最新的型号国内的朋友往往比你晚半年才拿到手。。。

4 从小学二年级就开始喜欢看帅哥的女生

说明:如果你是看见SG就走不动路的那种,来这边吧,不管你喜欢小贝,Zac Efron还是Joe Jonas,必有一款适合你。不过深入了解之后是不是还愿意跟他在一起可就不好说了。。。

3 喜欢文化多元化的人

说明:这个太明显了,身边黑的,白的,黄的,还有说不出什么颜色的都是一抓一大把。曾经有个哥们儿来了之后很直白的说:“我来这儿觉得特适应,我就把他们当成动物。。。”

2 希望自己的孩子少一点学习压力的家长们

说明:压力确实比较小,不过现在北美受过高质量教育的家长也开始感到压力了,所以他们/她们的孩子其实也都是周末一堆辅导班。。。

1 从小崇洋媚外的人

说明:眼见为实,来了才知道好不好对吧?不过我身边这一类的人出了国都会后悔,谁叫你当时把国外想得太好来着?
